The Situation
A National Platform in Need of Structure
Australia’s largest vehicle logistics provider was midway through implementing a new transport management system across its entire national operation. The scale was significant: more than 30 operational sites spanning multiple states and time zones, processing over a million vehicle movements annually. The platform would become the operational backbone of the business — managing transport bookings, vehicle tracking, carrier allocation, and the complex web of data exchange connecting manufacturers, dealers, and logistics partners.
The program had reached a critical juncture. The technology vendor had delivered software, but the gap between software delivery and operational readiness was substantial. There was no structured testing framework capable of validating a system across 30+ sites with different operational patterns, vehicle types, and local requirements. Cross-site coordination — ensuring that what worked at one location would function correctly at another — needed a level of rigour that the existing program structure could not provide.
Adaptive was engaged to bring the operational governance, testing capability, and cross-site coordination discipline needed to take a complex national technology program from development through to successful go-live. This was about building the bridge between what the technology could do and what the operation needed it to do — across every site, every state, and every operational scenario.

Testing needed to be built from scratch for a national multi-site operation. The system had to be validated against hundreds of operational scenarios that varied by site — different vehicle types, different processing requirements, different carrier arrangements, different OEM customer rules. No existing testing framework could accommodate this complexity.

Thirty-plus sites across multiple time zones, each going live on a new system at the same time. Go-live sequencing needed to account for site dependencies, operational risk, user training, and hypercare from the moment the system was live.

A complex vendor relationship that required structured governance and clear accountability. When issues arose — as they inevitably do in national technology programs — there needed to be established processes for issue escalation, resolution tracking, and decision-making authority that kept the program moving forward.

The national go-live could not disrupt live transport operations running 24/7. Over a million vehicle movements annually depended on operational continuity through the transition. Migration planning, parallel running, and fallback procedures needed to be as rigorous as the technology deployment itself.
What We Did
Structured Delivery Across a National Footprint
Adaptive embedded within the program to deliver four interconnected workstreams: building the testing framework, coordinating the national rollout, managing post-go-live stabilisation, and establishing the governance model that would carry into subsequent program phases. Each workstream addressed a specific gap between where the program was and where it needed to be.

Built a comprehensive testing framework from scratch, covering every operational scenario and its variants. Designed test cases that reflected real operational patterns — not just technical functionality but business process validation. Tested transport bookings, carrier allocation logic, customer-specific rules, EDI message flows, and the hundreds of edge cases that only become visible when you understand the complexity of the operation.

National Go-Live Coordination
Coordinated the rollout sequence across 30+ sites and multiple time zones. Developed detailed run-sheets and managed the cut-over to the new system. Managed the cascade where issues discovered early needed rapid resolution before system was live.

Post-Go-Live Stabilisation
Managed the critical weeks after national go-live — the period where system issues, operational workarounds, and user adaptation all converge. Established triage processes for incoming issues, prioritised resolutions by operational impact, and ensured that stabilisation activity was systematic rather than reactive. Tracked resolution through to closure, not just acknowledgement.

Phase 2 Governance
Authored comprehensive lessons learned and a governance framework that directly shaped the next program phase. Documented what worked, what needed to change, and how the program structure should evolve for subsequent initiatives. This governance model was adopted as the standard for Phase 2 planning, ensuring that institutional knowledge was captured and applied rather than lost between phases.
